Cybersecurity frameworks and other security programs are optimized to answer one question exceptionally well: “Should this user have access?” Most frameworks were designed to authorize and authenticate systems and network access.
But most modern data incidents don’t originate from unauthorized access. They occur after access is granted when content moves, changes, or is reused in ways security controls no longer evaluate.
These legacy security systems weren’t built for the way content moves today. As a result, this is why modern trust boundaries fail.
Historically, trust boundaries aligned cleanly with applications, systems of record, and well-defined user roles. Systems and approaches like Identity and Management Access (IAM) were built to verify users and control access through safeguards like multi-factor authentication and principles such as least privilege to protect systems, networks, and data. With these legacy systems, once a user was authenticated and authorized, trust was assumed to persist.
But modern environments have broken this assumption, particularly with the continued strong growth in AI-generated content across systems. And as AI-powered systems grow, legacy DLP solutions struggle to keep pace with these new environments.
Today, content flows across dozens of tools and expanded integration points. Workflows now span a combination of humans, systems, AI tools, and automation. AI has introduced non-deterministic reuse of information.
These changes in the way that content moves and is repurposed among systems, platforms, and users mean that trust boundaries will need to be more robust.
As a result, CISOs must consider a strategic shift in approach: Trust can no longer be granted once; it must be preserved continuously.
When trust boundary failures occur, they rarely look like breaches. They look like normal work and workflows, especially when content is repurposed and moving between users and systems. In addition, the growing instances of data and privacy risks involving GenAI content have markedly increased.
Here are some typical examples that CISOs have recognized as trust boundary failures:
Legacy controls miss these failures for a number of reasons. Pattern matching is prone to error and cannot infer ownership. Access logs don’t provide any explanation for intent. Meanwhile, system boundaries are limited and don’t have the ability to map to specific business relationships, such as vendors, suppliers, customers, or business partners. The result is exposure without clear fault and without clear detection.
The problem isn’t a lack of policies, it’s a lack of trust context.
Modern trust boundaries and trust context are intertwined, as these boundaries are defined by the assumptions and understandings about who owns and interacts with content. Trust boundaries depend on understanding who the content belongs to and what relationships govern its use.
For example, it’s crucial to define the specific relationships between the organization and its business partners, vendors, and customers. Sharing content and other downstream actions may either preserve or violate those relationships. But without this context, organizations run the risk of being either overly restrictive or dangerously permissive. This may also lead to governance inconsistencies.
Lack of boundaries can also result in alert fatigue, or an overabundance of alerts that affect security teams. Alert fatigue means that alerts will lose meaning, leading to missed genuine alerts.
Without trust context, leadership doesn’t have sufficient visibility into risks. This is why many AI-era incidents feel unpredictable. These legacy controls were never designed to see trust breaking inside normal workflows.
Most trust failures in today’s environments occur after access is granted. Modern workflows with AI-powered and generated content often break many of the assumptions legacy controls rely on. Further, AI accelerates trust-boundary violations without malicious intent, which can be difficult to identify. Therefore, trust must be evaluated continuously at the content level.
But before organizations can fix trust-boundary failures, they need visibility into where trust is already breaking today (across humans, systems, and AI-driven workflows).
